In March 2026, there are at least 50 companies on track to hit that number. Bessemer Venture Partners published their framework for it. Forrester is writing predictions around it. The Agentic AI Conference just released a list of 120 companies operating in this space.

This is not a trend piece about what AI might do. These are business models that are forming right now, pulling in capital, generating revenue, and creating roles that did not exist when most of us were building our careers.

If you are an operator, consultant, or fractional professional watching from the sideline, this is your map. Not to build one of these companies necessarily, but to understand the architecture well enough to know where you fit inside it, sell into it, or build a practice around it.

Here are eight business models that are new.

1. The AI-Native Service Company

What it is: A company that delivers what used to require a 30-person agency using software, AI agents, and a small team of operators.

Why it is new: Traditional service companies sell people's time. AI-native service companies sell outcomes delivered by software. The pricing anchors to what a legacy provider would charge, but the margins are fundamentally different because the delivery cost collapsed. A company can undercut a traditional agency by 40% and still run at 70%+ margins.

What is forming: Legal document review firms that process 10x the volume with 20% of the staff. Marketing execution companies that produce and distribute campaign assets without a creative department. Financial analysis shops that deliver quarterly reporting packages in hours, not weeks.

Where operators fit: These companies need people who understand the domain, not the technology. A fractional CMO who knows what good marketing looks like is more valuable to an AI-native marketing firm than a machine learning engineer. The work is quality control, client relationship, and strategic direction. The AI handles production.

The number: BCG estimates a $200 billion opportunity in AI-enabled tech services. The companies capturing it are lean, fast, and looking for experienced operators who can manage outcomes without managing headcount.

2. The Vertical AI Agent Company

What it is: A company that builds and deploys AI agents designed for one specific industry's workflows.

Why it is new: The AI agents of 2026 are not chatbots. They are systems that run multi-step processes: qualifying leads, processing claims, scheduling appointments, handling intake forms, routing documents, and following up with clients. They work 24/7, cost a fraction of a human employee, and improve with every interaction. The technology is now mature enough to deploy reliably in regulated environments like healthcare, legal, and financial services.

What is forming: Companies building AI receptionists for dental practices. AI intake systems for personal injury law firms. AI scheduling and follow-up agents for home services companies. AI claims processing for insurance brokers. Each one is a focused product serving a $50-$200/month pain point for thousands of small businesses in a single vertical.

Where operators fit: The winning vertical agent companies are not founded by AI researchers. They are founded by people who spent 10 to 15 years inside an industry and know exactly where the workflow breaks. If you have spent your career in healthcare operations, insurance, legal, or real estate, you are sitting on the domain knowledge these companies are built around. The founding teams need people who know the client's world. The AI is the easy part.

The number: Vertical AI is where Forrester, Gartner, and the major VC firms are pointing their 2026 predictions. Domain-trained, industry-specific systems are outperforming general-purpose AI in every regulated sector.

3. The Copilot Company

What it is: A software company that embeds AI directly into an existing professional workflow, making the human worker faster without replacing them.

Why it is new: Copilots are not a feature added to existing software. They are an entirely new product category. The business model is familiar (per-seat SaaS pricing tied to headcount), but the product does something no previous software could do: it watches what you are working on and actively helps you do it better in real time.

What is forming: Copilots for financial analysts that draft reports from raw data. Copilots for sales teams that research prospects and draft personalized outreach before a rep opens their inbox. Copilots for project managers that monitor timelines and flag risks before they become problems. Copilots for recruiters that screen, score, and shortlist candidates overnight.

Where operators fit: Copilot companies need two things operators provide. First, workflow expertise. You cannot build a copilot for financial analysts if you have never done financial analysis. The product design requires someone who knows what "good" looks like in a specific role. Second, go-to-market credibility. These products sell to experienced professionals who will not buy from a team that has never done their job. Operators who join copilot companies as advisors, fractional product leads, or go-to-market consultants bring both.

4. The Context Infrastructure Company

What it is: A company that builds the plumbing layer that makes AI agents and copilots actually work inside an enterprise.

Why it is new: By mid-2026, context engineering is emerging as its own discipline. The problem is not building AI. The problem is giving AI the right information at the right time so it produces useful output instead of hallucinated garbage. Context infrastructure companies build the systems that connect an organization's data, documents, workflows, and institutional knowledge to the AI layer. Without them, every AI deployment is a science project.

What is forming: Companies building semantic layers that sit between enterprise data and AI models. Context engines that manage metadata, retrieve relevant information, and optimize what the AI "sees" before it responds. RAG (retrieval-augmented generation) infrastructure companies that make it possible for AI to work with proprietary data without retraining the model.

Where operators fit: This is infrastructure, so the direct operator play is narrower. But there is a significant consulting opportunity. Every enterprise deploying AI agents needs someone to audit their data, organize their knowledge base, and design the context layer. If you have spent your career in knowledge management, data governance, or enterprise operations, this is a category where your expertise has suddenly become high-value technical consulting.

5. The Outcome-Priced Software Company

What it is: A software company that charges based on results delivered, not seats licensed.

Why it is new: This is the most fundamental shift in software business models in 20 years. Traditional SaaS charges per user per month regardless of whether the software produces any value. Outcome-priced AI companies charge when the AI actually does something: a lead qualified, a document processed, a customer call resolved, a report generated. The pricing is tied to the work completed, not the humans using the tool.

What is forming: AI companies that charge per successful customer interaction resolved. Per qualified lead generated. Per contract reviewed. Per financial report produced. The model aligns the vendor's revenue with the client's results, which makes it easier to sell and harder to cancel.

Where operators fit: Outcome pricing creates a massive consulting opportunity around measurement and implementation. Companies adopting these tools need someone who can define what a "successful outcome" looks like, build the measurement systems, and manage the vendor relationship. So far, I’ve walked 16 professionals through converting their expertise into independent income and the results have convinced me this is the work that matters most right now. Because AI isn’t slowing down and the trend points out that we are all becoming companies.

Some of them are generating $8,000 to $12,000 a month. Some are still working on it six months later. After 25 years building businesses and a $35M exit, I've learned to recognize the pattern that separates them in the first 30 minutes of a conversation.

Before I tell you what separates them, here is the context you need to understand why this decision is time-sensitive.

The window is real, and it is narrowing.

Mustafa Suleyman, Microsoft's AI chief, said most white-collar professional work will be automated within 18 months. Fortune recently published a piece calling what's coming a "Great Recession for white-collar workers." That language would have seemed extreme two years ago and now reads as mainstream analysis. Anthropic's labor market research introduced the concept of "observed exposure" and found that AI is barely scratching the surface of its real capability.

The Karpathy study put a number on it. Jobs paying over $100,000 a year score an average of 6.7 out of 10 on AI exposure. The assumption that high-skill work is AI-proof is wrong. The assumption that low-skill work is most at risk is also wrong.

This is the environment your expertise exists in right now.

Here is what most professionals miss: the risk and the opportunity are the same thing. The same forces compressing salaried professional roles are creating enormous demand for experienced judgment delivered independently. The fractional market grew 68% last year. It is currently a $5.7 billion market. More than half of fractional professionals earn over $100,000 annually.

The window to enter that market as a specialist, before supply catches up with demand, is 2026. Not 2027.

The three patterns I see in professionals who don't break through.

The first is designing for everyone. A former VP of Marketing with 18 years of experience sits down to define her offer. She writes: "I help companies build better marketing strategies." The problem is not her competence. That sentence describes 40,000 other consultants. The buyer can't distinguish her, so they don't choose her.

The second is building before selling. I've watched professionals spend four months building a website, developing a methodology, creating a deck, writing case studies, before they've spoken to a single prospective client. They're executing a business they haven't validated. The professionals who break through skip most of this. They sell first. They build what clients actually pay for.

The third is waiting for certainty. "I need to figure out my niche first." "I want more cases under my belt before I charge premium rates." "I'll start reaching out once my positioning is cleaner." This is the most expensive delay. The professionals generating $8K to $12K a month in 90 days did not wait for certainty. They moved with the experience they already had.

What the professionals who break through have in common.

They name a specific problem they solve for a specific type of buyer. Not a general area of expertise. A specific, costly, recurring problem. "I help mid-sized distribution companies reduce inventory carrying costs" is not marketing language. It is a description of a problem a CFO at a distribution company recognizes immediately as something she wants fixed.

They price on outcomes, not hours. A retainer is not "I'll give you X hours per month." It's "I'll solve Y problem, which is costing you Z, for this fee." The professionals who stall are pricing their time. The ones who break through are pricing their judgment.

They use the network they already have. The first client almost never comes from cold outreach or a new website. It comes from a conversation with someone who already knows what they're capable of.

Not a percentage. Not a projection. A ratio. One human. One hundred AI agents. Working alongside each other, every day, on the same team.

Jensen Huang said it out loud Thursday at Nvidia’s GTC conference in San Jose. In ten years, Nvidia plans to employ 75,000 people — nearly double its current workforce. And working alongside them: 7.5 million AI agents. His exact words: “as small as possible, as big as necessary.”

I’ve been in enough cycles to know the difference between a market making noise and a market changing structure. Dot-com was structural. 2008 was structural. COVID was structural. Not because of the disruption, disruptions happen, but because of what each one permanently relocated. The bubble popping doesn’t mean the structure changed back. It means the overcapitalized, underdisciplined version of the idea got flushed, and what remained rewrote the rules for the next twenty years. The AI hype will correct. Some version of it already is. But what’s underneath, the shift in how work gets executed, the reallocation of where value lives, that doesn’t go back when the noise clears.

I spent fifteen years watching industries reorganize themselves around a new cost structure. When the mortgage crisis hit in 2008, it wasn’t just banks failing — it was an entire ecosystem of roles evaporating almost overnight. Loan processors, appraisers, the mid-level deal managers who made the machine run. The work didn’t disappear. The headcount did. What Huang described this week is not a dystopia. It is a structural announcement. The kind that gets filed under “bold prediction” in March and quietly becomes the baseline by December.

Former OpenAI researcher Andrej Karpathy, released a scoring of 143 million U.S. jobs on a zero-to-ten scale for AI exposure. A systematic look at the entire U.S. labor market, job by job, measured against one variable: how much of the work lives on a screen.

The findings don’t just challenge what we were taught about career safety. They dismantle it.

The rubric is deceptively simple. How much of your job involves moving information, generating documents, processing data, producing digital outputs? The more screen-based the work, the higher the exposure score. The more your work requires physical presence and real-world judgment, the lower.

This isn’t a prediction of who gets laid off next. It’s a map of overlap, where AI capability and human work currently intersect. That intersection is larger, and sits higher up the income ladder, than most professionals want to admit.

What the data actually shows

Jobs under $35,000 a year average an exposure score of 3.4. Jobs over $100,000 average a 6.7. Software developers score 8 to 9. Lawyers sit around an 8. General office clerks, bookkeepers, data entry roles score even higher.

Roofers, plumbers, electricians, nurses doing direct patient care: zero to one.

42% of all U.S. jobs, nearly 60 million workers, trillions in wages, score a 7 or higher.

We spent decades optimizing for the wrong kind of safety. The jobs society told us to pursue, the ones that required expensive degrees and prestigious titles, are the ones sitting deepest in the crosshairs. The trades we were quietly discouraged from are structurally protected in ways most corner offices simply are not.

Physical presence cannot be shipped to a server farm. Digital work increasingly can.

Junior hiring is already down 14%. Mid-level roles are compressing next. AI doesn’t eliminate jobs all at once. It absorbs the tasks that justified the headcount. The headcount follows.

This is not a future problem. It’s a current one most people aren’t looking at directly.

Most of my career has been spent building things and developing businesses. That path has made me a go-to resource for people in my network, many of them long-tenured corporate professionals who are thinking about making the leap to entrepreneurship. Lately, those conversations have been coming with increasing frequency.

What I started noticing isn’t panic. It is something quieter.

Something I named the AI shadow in one of my artiles. The slow blur that happens when the identity you built around your work starts losing definition. Not a crisis. A lag. Technological disruption, or even just the perception of it, moving faster than your sense of self can absorb.

Most people don’t name it. They just feel it.

The deeper problem isn’t the technology.

It’s that most professionals were never taught to see their value clearly. They were taught to perform it inside a structure that made it legible for them. The title did the explaining. The org chart did the positioning. The role description told the market what you were worth.

That layer is thinning. When it thins enough, the title stops carrying you.

What the market rewards now is different. Not what you’re called. but what you can deliver, who you can help, and what you’re willing to stand behind. Your skills, your judgment, your relationships, your insight, these were never just a job description. They were always assets. You just never had to package them yourself.

That’s changing.

Now, more than ever, companies with 50 employees or more, where jobs are, often times, a small link in the value chain, are restructuring around outcomes, not headcount. Hierarchies are flattening. the professionals who thrive won't simply be the ones who upskill the fastest. They'll also be the ones who learn to unbundle what they know and deliver it directly.

The truth is, you are not your role. You never were. Now is becoming evident.

The work now is learning to operate like you believe that.

We all need to think like entrepreneurs.

Entrepreneurs don’t have the luxury of hiding behind a title or job description. They create value, deliver value, and capture value, and take accountability for the outcome.

I know for some, this will not be easy, but what the market is beginning to reward is something different. Not what you’re called, but what you can reliably deliver and stand behind. That shift is already underway. The data confirms it. So does the rapid growth of fractional and consulting work at the senior level. This is something I have been tracking recently in my Going Fractional Live Sessions.

How to prepare

I want to be direct here. Most experienced professionals already have what’s needed. The problem isn’t the depth of your expertise. It’s the packaging, and here is what I have been advising.

Three moves matter right now.

First, diagnose where your experience creates real impact. Not the tasks you perform, but the problems you consistently solve. Most people have never separated those two things, and the difference is everything.

The layer that translated your experience into recognized value is thinning. No rupture. No warning. Just a quiet rearrangement of the conditions that made your value legible. Experience has to stand on its own now.

Second, recognize that being good at your job is no longer enough on its own. Much of what passed for high performance was really navigating internal visibility and organizational systems. AI doesn’t care about the performance. It cares about the pattern.

Structured tasks, repeatable outputs, predictable sequences. That’s what AI absorbs first. If your value lives in execution, it’s being repriced right now.

Third, define who has that problem and what it costs them to leave it unsolved. That’s the gap between having experience and having an offer. One lives on your résumé. The other has a buyer. I talked about this in my upcoming webinar.

Stop letting your job description position you. What Is a Fractional CMO?

A Fractional CMO is a senior marketing executive who works with a company part-time or on contract — bringing the full strategic weight of a Chief Marketing Officer without the full-time cost. This isn’t a consultant who shows up with slides and disappears. A fractional CMO integrates with your executive and marketing teams, acts as the marketing quarterback, aligns teams, refines the Ideal Customer Profile, and executes real growth plans. The Numbers Behind the Shift

The growth here is hard to ignore. Demand for fractional leaders surged 68% year over year, and Gartner forecasts that by 2027, over 30% of midsize enterprises will have at least one fractional executive on retainer. It’s easy to see why when you look at the alternative. Full-time CMO salaries average $347,000 nationally — and base salary represents only 60–70% of total compensation, with high-growth tech packages approaching $1 million. What a Fractional CMO Actually Does

The role is often misunderstood. A Fractional CMO is not a part-time marketing manager. The work is strategic: defining GTM strategy and positioning, building demand generation systems, aligning sales and marketing, hiring and mentoring the internal team, and establishing the metrics that matter. Many engagements end with the fractional leader helping hire and onboard their full-time replacement — transitioning out once the foundation is solid.

Who It’s For and Why Leaders Choose It

Venture-backed startups and mid-market companies are among the fastest adopters. On the supply side, many experienced CMOs are choosing this path deliberately — not as a stopgap. Fractional work offers autonomy, variety, and income diversification that a single employer can’t match. For many, it’s not a stepping stone. It’s the destination.

Think of the difference between a vending machine and a personal chef. ChatGPT is an exceptional vending machine. You press a button and you get something useful. OpenClaw is the chef who already knows you are having guests on Friday, who pre-ordered the ingredients on Wednesday, and who texted you Thursday night to confirm you are not doing the thing with shellfish again.

It remembers. It anticipates. It acts.

Now, and this part matters for professionals, there is a safer and plug-and-play version of this idea built by Anthropic, the company behind Claude. It is called Claude Cowork. If OpenClaw is the custom race car that needs a mechanic, Cowork is the luxury sedan that comes fully serviced. Less raw power, far less risk, and ready to drive off the lot today.

We are at the very beginning of a shift from AI that talks to AI that acts. Maya’s morning routine is not a glimpse of 2030. It is available right now, this week, to anyone willing to set it up.

A Quick Story

I was recently on a call with someone who attended one of my webinars about unbundling the value of your experience.

He’s an operations expert who helps nonprofits improve their internal systems.

But he told me he struggles with one thing:

Explaining the value of what he does.

When I asked how he introduces himself to clients, he said something like:

“I run operational audits, identify bottlenecks, and implement systems that save time and money.”

Technically correct.

But hard to relate to.

So I asked him a different question.

“Tell me about a time you helped a client.”

His whole energy changed.

He told me about a nonprofit leader who had to make 50+ phone calls every time they organized an event. The process was chaotic and exhausting.

He designed a simple system that organized the outreach and documented the workflow.

The result?

The client saved about eight hours every time they ran an event.

When he finished, I told him:

Start with the transformation, not the title.

Because you are not telling me what tasks you do.

You’re telling me the story of a transformation.

A person who solves a problem worth paying for.

So, we went onto refining his value statement to this:

“I help nonprofit teams turn messy operations into clear systems so they save time and focus on their mission.”

We then worked on a 90-day plan to help him take his business to the next level.

Hello folks,

I’ve had a quiet realization this week.

A lot of capable solo operators are still building their businesses like it’s 2022.

They hire freelancers for first drafts. They pay someone to clean up decks. They outsource research summaries. They forward notes to a VA to “turn into something.” It feels responsible. Delegation equals growth. That’s what we were taught.

But the ground shifted.

The kind of work we used to rent is no longer scarce. It’s infrastructure. Fast copy. Decent analysis. Clean formatting. Basic follow-ups. That’s table stakes now. Anyone with a halfway decent system can produce it on demand.

Table stakes now are fast, cheap first drafts, summaries, and basic analysis. The new edge is owning the loop: tight feedback, reusable SOPs, and a small set of always-on automations that turn raw inputs (calls, emails, notes, leads) into outputs (offers, follow-ups, content, proposals) without you touching every step.

What solopreneurs are still overpaying humans to do, and no longer getting advantage from: routine copywriting, first-pass research, simple deck assembly, basic customer replies, and “keeping the queue moving.” Those are collapsing into commodity work. Delay costs you because it slows your learning loop while the execution baseline rises.

Strategic Signals

Shift: “Using AI” is not the differentiator anymore. Redesigning your work around agents is. What got commoditized is prompt-and-response productivity. What is scarce now is workflows that let AI initiate, route, check, and ship with minimal supervision. Solo impact: fewer paid hours to keep things moving, more finished output per week.

Shift: AI does not automatically free time. It intensifies work unless you set constraints. What got commoditized is speed on tasks. What is scarce now is boundaries and a ruthless definition of “done” so you do not generate infinite options. Solo impact: more shipped deliverables and fewer half-finished branches.

Shift: The labor market is reacting to AI expectations, even when ROI is uneven. What got commoditized is entry-level execution and basic queue-handling. What is scarce now is the operator who can design and supervise AI-assisted workflows with measurement. Solo impact: you can stop renting basic execution and reallocate budget to distribution and acquisition.

Shift: Most AI efforts miss value unless the operating model changes. What got commoditized is buying tools and hoping. What is scarce now is disciplined experimentation and reusable playbooks. Solo impact: fewer tool rabbit holes, more compounding systems you reuse weekly.

Shift: The one-person business stack is more complete, and more punishing if you treat it like a toy. What got commoditized is “I can generate content.” What is scarce now is connecting research to offer to follow-up to delivery into one loop that runs daily. Solo impact: faster response to demand signals and fewer dropped leads.

Why It Matters

AI competence is now assumed at solo scale. Nobody cares that you used a tool. They care that you respond faster, personalize better, and ship reliably. The baseline rose. Advantage moved from “having help” to owning the loop: inputs to decisions to outputs to feedback, so every week you get harder to compete with.

Renting labor is structurally inferior to owning execution when the work is repeatable. If you keep outsourcing commodity steps, you lose margin and you lose learning signals that train your system and your judgment. Meanwhile, AI tends to intensify work unless you intentionally design limits, which punishes operators who “add AI” without redesigning how they operate.

Competitive Advantage Shifts

Commoditized: first drafts, summaries, basic research, routine customer responses, simple analysis, and assembly work like decks and cleanup.

Scarce: clean reusable workflows agents can run, tight feedback loops that improve outputs weekly, and decision rules that prevent option-sprawl.

Winner behavior over the next 30 to 90 days: stop “using AI sometimes” and install two or three always-on loops (lead to follow-up, content to distribution, delivery to retention) with measurement. Loser behavior: keep paying people to push commodity tasks through a pipeline AI can already handle, then fall behind on speed and learning.

How It Affects Solopreneurs

Your leverage expanded most where the inputs are already digital: emails, calls, notes, proposals, FAQs, lead lists, and content. But compounding only happens if you convert that work into a repeatable loop. Otherwise you just generate more “stuff.”

Quality compounds faster solo when you own the loop because every iteration updates your SOPs, templates, routing rules, and evaluation criteria. Continued outsourcing now costs you margin, handoff time, and learning speed. Keep paying humans where judgment, taste, relationships, or liability dominate. Internalize the repeatable parts into your system.
